Performance management systems that rely on annual reviews are increasingly recognised as inadequate. The shift toward continuous feedback loops and real-time coaching represents one of the most impactful changes an organisation can make.

The annual performance review has been a fixture of organisational life for decades. It has also been one of the most consistently criticised management practices — dreaded by employees, resented by managers, and producing outcomes that research suggests are often counterproductive. Employees receive feedback so infrequently and so far removed from the actual events that triggered it that its value is severely limited.

The shift toward continuous feedback is a response to this failure. Rather than concentrating feedback into a single high-stakes annual event, progressive organisations are building the systems and the cultural norms that enable ongoing, real-time feedback — coaching conversations that happen in the flow of work, recognition that is immediate and specific, development conversations that are regular rather than exceptional.

Building a feedback culture requires more than changing the performance management system. It requires developing the capability of managers to give feedback effectively — to be specific, to focus on behaviour rather than personality, to balance challenge with support. It requires creating the psychological safety that allows people to receive feedback without defensiveness and to seek it proactively.

It also requires leadership modelling. Cultures of feedback do not develop in organisations where senior leaders are themselves insulated from honest feedback. When leaders actively seek feedback, respond to it with curiosity rather than defensiveness, and visibly act on what they hear, they send a powerful signal about the kind of culture the organisation aspires to.

The organisations that invest in building genuine feedback cultures report significant improvements in employee engagement, performance, and retention. The investment is not primarily financial — it is an investment of time, attention, and leadership commitment. But the return is substantial.
